Build a PM Schedule your drivers will actually follow.

Most preventive maintenance schedules are beautiful documents that nobody reads. A schedule that gets followed beats the perfect one that gets ignored, every single time. Here is how to build the kind that sticks.

A PM schedule is a habit, not a document

The best schedule in the world does nothing sitting in a spreadsheet. What moves the needle is the daily rhythm around it: who owns it, who can see it, and whether the reminders actually reach the people turning wrenches.

Ask ten fleet managers if they run preventive maintenance and ten will say yes. Ask to see the schedule and about seven will pull up a spreadsheet last touched four months ago. The plan existed. The follow-through did not. That gap is where trucks break down on the side of the interstate and where the repair bill triples.

Why most PM schedules die

A schedule does not fail because the intervals were wrong. It fails because of how it was built and who was watching it. The same few reasons show up again and again:

Built once, then forgotten

Someone spends a weekend building the perfect spreadsheet. It lives on a shared drive nobody opens twice.

No owner

When everyone is responsible, no one is. Services slip because there is no single name attached to keeping the schedule current.

It runs on the calendar only

A truck that runs 400 miles a week and one that runs 4,000 get the same oil change date. One is early, the other is a breakdown waiting to happen.

It is invisible

Drivers and shop techs cannot see what is due, so they find out when a check-engine light does the telling.

Notice what these have in common. None of them are about mechanics. They are about ownership and visibility. Fix those two things and a rough schedule outperforms a polished one nobody looks at.

Pick the right trigger

Time is the laziest trigger in fleet maintenance. It is easy to schedule and usually wrong. A local delivery box truck and a long-haul tractor should never share the same interval, because they do not share the same wear. Service on whichever comes first: mileage, engine hours, or time.

  • Mileage for over-the-road trucks that pile on highway miles.
  • Engine hours for vehicles that idle a lot or work locally, where the odometer lies about how hard the engine has worked.
  • Time as a backstop for low-use trucks and for anything the regulation ties to a date, like the annual DOT inspection.

Here is a starting point for common service items. Treat these as typical ranges, not gospel. Your real intervals come from the OEM manual for each make, model, and duty cycle.

Use PM tiers so the shop is not guessing

Do not treat every service visit the same. Tiering the work keeps quick visits quick and reserves the long ones for when they matter. The standard three-tier setup covers almost any fleet:

PM-A Light and frequent

Oil and filter, fluid top-offs, brake and tire checks, lights, DEF, a walkaround. The visit you do most often, usually tied to a mileage or hour trigger.

PM-B Mid-level

Everything in PM-A plus fuel filters, air filters, deeper brake measurements, suspension and steering checks. Runs on a multiple of the PM-A interval.

PM-C Major service

The big one. Cooling system service, transmission and differential fluids, thorough chassis work, often aligned with the annual DOT inspection so the truck is off the road once, not twice.

Aligning PM-C with the annual DOT inspection is the single easiest scheduling win. The truck is already down and already on a lift. Do the heavy service then and you pull it off the road once instead of twice.

Tie the schedule to the DVIR

This is the part most fleets miss, and it is the part that pays. Your drivers already inspect their trucks every day. When they flag a defect on a daily inspection, that defect should land in the maintenance schedule automatically, not on a sticky note that falls behind the desk.

Watch that number for a quarter and the weak spots reveal themselves. Maybe one terminal always runs late. Maybe one truck type eats through brakes faster than the interval assumes.
